The following assessments and analyses of the situation facing the German automotive supplier industry are based on an exclusive discussion round held as part of the KEYPLAYER Roadshow 2025. Under the guiding theme “Restructuring in Automotive”, senior decision-makers from the automotive industry in the Frankfurt region came together to discuss the current challenges.
The event took place on 30 April 2025 in the stylish setting of Klassikstadt Frankfurt and provided an inspiring platform for exchange at C-level. The forum was a great success and enabled all participants to engage in an intensive dialogue on the industry’s most pressing topics.

Structural challenges and strategic perspectives for the German automotive supplier industry
The automotive industry is undergoing a fundamental transformation. Technological innovation, geopolitical shifts and economic challenges are forcing companies to reposition themselves. Flexibility and strategic foresight are taking centre stage. This text highlights the current challenges, opportunities and possible solutions.
// New markets and diversification
Globalisation is fundamentally reshaping the automotive industry. Companies are now relocating entire teams to Asia in order to reduce costs and tap into new sales markets. China’s dominance in the battery business in particular shows that Europe risks losing its competitive edge in the future. At the same time, Asian automotive manufacturers such as BYD and NIO are entering the European market with technologically advanced and attractively priced vehicles.
To reduce dependence on their core automotive business, many companies are pursuing revenue diversification. One strategic objective is to limit the share of the largest customer to a maximum of 5%. At the same time, partnerships with new industries are being explored in order to broaden revenue streams. German OEMs are increasingly seeking partnerships in Asia to learn from their fast and efficient production methods. Relocating parts of production abroad is also a response to cost and location pressure.
// Flexibility and cost management
In a dynamic market environment, flexibility is becoming a key capability. Operational adaptability is crucial to competitiveness. Companies are therefore increasingly relying on flexible contract models such as “pay per use” for machinery and equipment. This helps preserve liquidity and makes the operational cost structure more variable.
One particularly pressing issue is the high fixed cost base of many companies, which becomes a burden in economically tense times. Full transparency across all costs is therefore essential in order to identify risks at an early stage. However, many companies still lack a precise overview of their cost structures and value drivers.
Comprehensive risk management is indispensable. This includes developing scenarios in order to be prepared for unforeseen market changes. The opportunities arising from current US tariff policy towards China should also not be left unused: suppliers that have lost business in the US may represent an alternative.
// Transformation and restructuring?
The automotive industry has been undergoing profound transformation since the COVID pandemic. Digitalisation, changing supply chains and geopolitical tensions are creating new demands for companies. Restructurings today are far more complex than they were a decade ago: whereas expert opinions used to be enough to reassure banks, deep operational measures are now required.
The challenge also lies in cultural transformation. The industry is highly regulated and strongly focused on stable processes – for example through annual IATF audits. Deviations are rarely accepted, which hinders the agility that is now required. This mindset is at odds with the speed of change currently needed.
// Political and societal change
Germany has lost momentum in international comparison. While countries such as China are catching up technologically and developing innovative business models, Europe remains shaped by a mentality focused on stability. High energy prices, labour costs and regulatory requirements are threatening competitiveness. The fact that Europe has not produced any tech billionaires also shows that structural change is necessary.
A cultural shift is therefore essential: companies must find the courage to question established patterns and pursue new paths. This also includes taking a more critical view of standard processes and implementing strategies more consistently.
Our conclusion
The German automotive supplier industry is in a phase of profound disruption. To remain fit for the future, structures must be rethought, processes streamlined and innovative capability consistently strengthened. This requires courage, commercial clarity and the willingness to think beyond the traditional vehicle.
